Upgrading to freebsd 5.4 STABLE from 5.3 kernel panic, what do i do to get data back?

You don't need to reinstall from scratch. Get into the boot
loader prompt and 
type boot "kernel.old", this way you'll boot the
old 5.3 kernel. Once there, 
update your src tree and perform the upgrade following the
instructions in 
the 20.4.1 chapter of the handbook:
